Business impact

The 'chaos tax' of operational firefighting: unplanned batch changes, ingredient substitutions, and rework cycles inflate direct labor and utility costs, destroying planned cost absorption.
Adverse variance is a direct drag on working capital. Over-production to absorb overheads bloats the inventory position, tying up cash and increasing the risk of a future stock write-off.

(Actual COGS - Theoretical COGS) / Theoretical COGS x 100

Actual COGS: Total cost of goods sold per the management accounts for a specific production volume. Includes actual raw material and packaging costs consumed, direct labor, and allocated production overheads.
Standard COGS: The theoretical cost to produce the same volume, based on the approved Bill of Materials (BOM), standard labor routings, and budgeted overhead rates. This is the 'should have cost'.
