What it measures

% of material lost between input and finished product

Lagging indicator

Shrinkage Loss measures material that has already been lost during a production run. The financial impact on COGS is locked in before the KPI is calculated.

Business impact

  • The operational 'chaos tax' of high shrinkage includes unplanned rework, additional sanitation cycles to clear line blockages, and the labor cost of handling and disposing of waste material.
  • Unaccounted shrinkage creates phantom inventory in the ERP, showing raw material that has already been lost. This leads to failed production runs when the physical stock does not match the system record.
  • Sustained high shrinkage makes the standard cost of a product exceed its contracted sale price, forcing a Finance-led review for reformulation or delisting from the portfolio.
